Heat Pump Not Heating or Cooling?

Heat pumps fail in ways that do not look like failures. Several of the most alarming things a heat pump does are completely normal, and a couple of the most normal-looking ones are not. Find what yours is doing.

  • A heat pump delivers air cooler than a furnace does — often below your own body temperature, which makes it feel cold on your hand even while it is heating the house correctly. That part is normal. What is not normal is the room never reaching the setpoint, or the air feeling genuinely cold rather than mild. That points to a refrigerant charge problem, a reversing valve stuck in the wrong position, or a compressor that is not doing its job.
  • A light coat of frost in cold, damp weather is expected — the unit runs a defrost cycle to clear it. Solid ice that stays on the coil for hours, or a block of ice at the base of the unit, means the defrost cycle is not completing. Common causes are a failed defrost board or sensor, a reversing valve that will not shift, or low refrigerant charge. Running it that way puts the compressor at risk, so it is worth a call rather than a wait.
  • Auxiliary heat kicking in briefly on the coldest mornings, or right after you raise the setpoint several degrees, is the system working as designed. Auxiliary heat running for hours, in mild weather, or on a house that used to keep up without it, is a real fault — and an expensive one, because backup heat costs considerably more to run than the heat pump itself. If your electric bill jumped without the weather explaining it, this is usually why.
  • This one gets a lot of calls and is almost always fine. During a defrost cycle the unit deliberately reverses itself to melt frost off the outdoor coil, and the melting ice turns to vapour in cold air. It looks like the unit is on fire. It is not. If the steaming is paired with a burning smell, or the unit does not return to normal operation within roughly fifteen minutes, shut it off at the thermostat and call.
  • This is the symptom that is specific to heat pumps, and it usually points straight at the reversing valve or its solenoid — the component that flips the machine between heating and cooling. It can also be a thermostat wired or configured incorrectly, which is more common than people expect after a thermostat swap. Either way it is diagnosable, and it does not automatically mean replacement.
  • On a ducted system the indoor air handler is doing half the work, and it fails separately from the outdoor unit. A blower motor, control board, or capacitor in the air handler will stop air moving through the house while the outdoor unit keeps running and keeps costing you money. Turn the system off at the thermostat until it is looked at — running the outdoor unit with no indoor airflow can damage the compressor.

Why a Heat Pump Wears Differently at the Shore

A furnace lives indoors. An air conditioner sits idle from October to May. A heat pump does neither — it is outside, in salt air, working every month of the year. That single difference drives most of what we find on these calls.

Twelve months outdoors

No off-season to recover in

An air conditioner gets roughly seven months a year doing nothing. A heat pump gets none — it heats in January and cools in July using the same outdoor coil, fan motor, and compressor. Components that would last a decade on a cooling-only unit see close to double the run hours here, which is why we treat a ten-year-old heat pump differently from a ten-year-old condenser.

Anywhere from Stone Harbor to Villas to Ocean City, an outdoor unit is close enough to the bay or the ocean to take salt on the coil continuously. Salt attacks the aluminium fins and the copper behind them, and a corroded coil loses capacity long before it leaks. On a year-round machine that exposure never pauses, so rinsing the coil is not cosmetic maintenance down here — it is the difference between a coil that lasts and one that does not.

Hard use, then months of sitting

A rental that runs flat out for twelve weeks and then sits, or a second home held just above freezing all winter, puts a heat pump through a duty cycle it was never designed around. Equipment fails differently when it sits: contactors pit, capacitors drift, and defrost sensors go while nothing is running. Repair It or Replace It?

On a heat pump this decision carries more weight than it does on a furnace, because one machine is doing both jobs. When it goes, you lose heating and cooling at the same time. Here is what we actually weigh before recommending either way.

What failed, specifically

A capacitor, contactor, fan motor, or defrost board is a repair almost every time — those are wear parts and replacing them is straightforward. A failed compressor or a leaking coil is a different conversation, because the part cost on those approaches a meaningful share of a new system. We tell you which category you are in before you have to decide anything.

Age, counted in run hours

Because a heat pump works both seasons, its calendar age understates its wear. A unit past its low teens that has been running year-round in salt air has done the work of a considerably older cooling-only system. That does not automatically mean replace — but it does mean a large repair on an old unit deserves a harder look than the same repair on a young one.

How often it has already been fixed

One repair on a system that has otherwise been reliable is a repair. The third call in two winters on the same machine is a pattern, and the pattern usually costs more over the next few years than replacing does. We keep the history in mind rather than treating every visit as the first one.

Refrigerant and parts availability

Older systems use refrigerants that are being phased down, which makes recharging a leaking system progressively more expensive and less sensible over time. Some discontinued models also have parts that are slow or difficult to source. If your system is in that position, we will say so plainly rather than quietly quoting a repair that will not hold up.

How the visit works. A repair call starts with a diagnostic so we know what is actually wrong — that visit is not free, and we would rather tell you that up front than surprise you. If the answer turns out to be replacement, estimates on installations and replacements are free, and the diagnostic gets factored into the conversation.

On warranties. Workmanship warranty is standard on installations we perform. On repairs it depends on the part and the failure, so we tell you exactly what applies before the work starts rather than after.

On cost. Heat pumps are a common target for utility rebate programs, and financing is available. Amounts and terms change, so we will not quote figures here that might be out of date by the time you read them — see financing and rebates for what is current, and ask when we are out at the house.

This trips people up constantly, and the honest answer is that a ductless mini-split is a heat pump — it just delivers the air a different way. The distinction that matters is whether your house has ductwork carrying the air, or wall units doing it room by room.

If you are not sure which you have, the quickest test is where the air comes from. Vents in the floor, wall, or ceiling means ducted. A rectangular unit mounted high on the wall in each room means ductless. Either way we service both — describe it when you call and we will sort it out from there.

Heat pumps are more common down here than a lot of people assume, and for a good reason: the shore is one of the milder parts of New Jersey, and mild winters are where a heat pump does its best work. A lot of the systems we service went in to replace electric baseboard in older shore housing stock, or to give a year-round house one machine instead of two. Both of those situations have their own quirks — older homes often have ductwork that was never sized for the airflow a heat pump wants, and that shows up as rooms that never quite keep up.

We also see the seasonal pattern constantly: houses that run hard through the summer and sit quiet through the winter, or the reverse. If your place is a rental, a second home, or standing empty part of the year, say so when you call. It genuinely changes what we look at first, and it is worth getting a system checked before the season it has to perform in rather than during it. Often it is not actually a fault. A heat pump produces air that is warm enough to heat the house but cooler than what a furnace puts out — frequently below your own body temperature, so it feels cold against your hand while the room is still getting warmer. Two situations are real problems, though: the room never reaching the setpoint, and air that is genuinely cold rather than mild. Those usually point to low refrigerant charge, a reversing valve stuck in cooling, or a compressor that is not performing. A brief blast of cool air during a defrost cycle is normal and passes in a few minutes.
They are two different things. Auxiliary heat is backup heat that the system brings in automatically to help the heat pump when it is very cold outside or when you have raised the setpoint sharply. That is normal and it shuts off on its own. Emergency heat is a mode you select manually, and it switches the heat pump off entirely, running on backup heat alone — which costs considerably more. Emergency heat is for when the heat pump itself has failed and you need to get through until it is fixed, not something to leave on. If AUX is showing for hours at a stretch in mild weather, that is worth a service call, because it usually means the heat pump is not carrying its share.
The steaming is normal and it alarms a lot of people. In cold, damp weather a heat pump periodically reverses itself to melt frost off the outdoor coil, and the melt turns to vapour in cold air. It typically clears within about fifteen minutes. Light frost between those cycles is expected too. What is not normal is solid ice that stays on the coil for hours, or ice building up at the base of the unit — that means the defrost cycle is not completing, usually a defrost board or sensor, a reversing valve fault, or low refrigerant. Running it iced up risks the compressor, so it is worth calling rather than waiting it out.
Yes, and the Cape May and Atlantic County shore is one of the better places in the state for them — the water moderates our winters compared with inland and northern New Jersey. Modern heat pumps keep producing useful heat well below freezing, and backup heat covers the coldest stretches when it is needed. The reputation heat pumps have for struggling in cold weather largely comes from older equipment and from systems that were undersized or paired with ductwork that could not move enough air. Sizing and installation quality matter more here than the technology does.
